Why AI consulting prices are difficult to compare


A board may ask, “What does AI consulting cost?” The useful answer begins with a second question: “For what outcome?”


An executive workshop, readiness audit, workflow pilot and production deployment are different products. They require different combinations of strategy, data work, integration, security testing, training and support. Geography affects the fee, but scope and risk usually affect it more.

These entries cannot identify the “cheapest country” because the deliverables differ. They do show why procurement should compare a written scope instead of converting headline prices into one currency.


What actually moves the final fee


Seven variables explain most quote differences:


  1. *Business scope:** one workflow versus several departments.

  2. *Data condition:** clean, accessible data versus fragmented files and restricted systems.

  3. *Integration depth:** a standalone assistant costs less than connections to CRM, ERP, HR or finance platforms.

  4. *Risk level:** internal drafting is usually simpler than customer-facing, financial, employment or safety-related decisions.

  5. *Customisation:** configured tools generally cost less than custom models or applications.

  6. *Adoption work:** role-based training, SOPs and manager coaching add effort but reduce shelfware.

  7. *Operating support:** monitoring, incident response and model changes continue after launch.


Ask providers to price software licences, model usage, cloud hosting, travel, taxes and third-party security work separately. A low consulting fee can conceal a high total cost of ownership.

How to compare proposals fairly


Give every shortlisted provider the same one-page brief. Name the workflow, current baseline, user group, systems, allowed data, required controls and target outcome. Then request the same five items:


  • Deliverables and exclusions

  • Named team and responsibilities

  • Acceptance tests and KPI definitions

  • Intellectual-property and data terms

  • Support, exit and knowledge-transfer plan


Reject an ROI promise that does not state its baseline, time horizon and assumptions. A defensible pilot measures minutes saved, error rate, cycle time, adoption and exception volume before forecasting financial benefit.


Practical tips for consulting buyers


  • Compare one defined workflow across every proposal.

  • Require taxes, travel, licences and API costs to be shown separately.

  • Tie payments to accepted outputs rather than presentation dates.

  • Confirm who owns configurations, code, prompts and documentation.

  • Reserve the right to stop after discovery or pilot evidence is reviewed.

How much should a company budget for AI consulting in 2026?

There is no defensible universal figure. Start by obtaining comparable quotes for a readiness exercise or one bounded workflow. Include internal staff time, software, integration, security, training and support—not only the consultant’s fee.

Is AI consulting always cheaper in India or Southeast Asia?

Not necessarily. A lower day rate can be offset by unfamiliar systems, time-zone friction, travel, rework or regulatory requirements. Compare total delivered value, relevant experience and knowledge transfer.

Should we buy a fixed-price project or hourly consulting?

Choose fixed price for defined outputs and acceptance tests. Capped hourly work can suit discovery where data quality or technical constraints are not yet known. Avoid an open-ended arrangement without review gates.
